B2B buyers are using ChatGPT, Perplexity, and Claude as their first research stop before they ever visit your website. Most SaaS brands are invisible in these answers. Here's how to fix that.
Go open ChatGPT or Perplexity right now. Type in the problem your product solves, the way a buyer would phrase it, not the category name you use internally. Something like "best tools for automating accounts receivable follow-up for mid-market companies" or "how do healthcare IT teams handle compliance documentation." Then read the answer carefully.
Notice a few things. Which companies are mentioned by name? What language does the AI use to describe the problem? What criteria does it say buyers should evaluate? And, the one that matters most: is your company in there?
If you're like most B2B SaaS companies, you're not. Or you're mentioned in a passing list without any meaningful context. Or the AI says something about you that's outdated or just slightly wrong in a way that could cost you a shortlist position.
This is not a small problem. It is rapidly becoming a large one.
The Research Behavior Shift Nobody Has Fully Priced In Yet
For the last decade, the B2B buying journey looked something like this: pain emerges, buyer Googles it, lands on a blog post or a G2 comparison page, finds a few vendors, visits their websites, maybe downloads a white paper, fills out a demo form. SEO and content marketing were the dominant discovery channels because Google was the dominant discovery tool.
That model is not dead, but it has a credible challenger. A growing segment of B2B buyers — and it skews toward the technically sophisticated buyers who tend to be early in evaluation cycles — are starting their research in AI chat interfaces. They describe their problem conversationally, get a synthesized answer that names vendors and explains tradeoffs, and use that answer to build their initial shortlist before they've visited a single vendor website.
The AI answer is essentially a pre-shortlist that your buyers are building without you knowing. If you're not in it, you never had a chance at that deal. You weren't eliminated; you just didn't exist in the conversation.
This behavior is especially pronounced in categories where there are many vendors, where buyers don't know the landscape well, and where the decision is complex enough that they want an outside perspective before they start talking to salespeople. Which describes, roughly, the majority of B2B SaaS categories.
How AI Engines Decide What to Say About Your Category
The AI models that generate these answers are not doing real-time research. They're drawing on patterns from their training data: the blogs, the review sites, the industry publications, the LinkedIn posts, the comparison pages, and the press coverage that existed when they were trained. Newer inference-time tools like Perplexity and ChatGPT with search do layer in real-time sources, but even those tend to cite established, authoritative sources rather than finding obscure content.
What this means practically is that AI visibility is largely a function of how well your brand, product, and expertise are represented in the sources AI models consider authoritative. There are several categories of content that tend to drive this:
- Third-party review platforms: G2, Capterra, and TrustRadius data shows up prominently in AI-generated category comparisons. Your profile, your reviews, and the categories you're listed in matter more for AI visibility than most marketing teams realize.
- Industry publications and earned media: Coverage in vertical publications, trade press, and widely-read industry blogs signals authority to AI models. A single substantive piece in an authoritative publication often outweighs dozens of company blog posts.
- Structured, citable content on your own site: AI engines are far more likely to cite content that makes specific, verifiable claims than content that's vague. "We reduce churn" is not citable. "Customers using our platform see an average 23% reduction in churn in the first six months" is citable. Specificity is what gets you into answers.
- Question-and-answer content: Content structured around the exact questions buyers ask — often now called AEO, answer engine optimization — tends to get incorporated into AI answers because the model is looking for the best answer to a specific question. If your content is the best available answer to a question a buyer is asking, there's a reasonable chance the AI will use it.
Specificity is what gets you into AI answers. "We reduce churn" is not citable. A specific, verifiable outcome number is.
The Three Ways AI Gets Your Brand Wrong
Even brands that do show up in AI-generated answers often have a different problem: the AI is describing them inaccurately. This happens in predictable ways:
Outdated positioning
AI models are trained on data with a cutoff date, and they don't automatically update when you pivot your product or messaging. If your company shifted focus 18 months ago, there's a reasonable chance AI is still describing you the way you used to be, not the way you are. Buyers encountering this outdated description may not even recognize it as you, or worse, may shortlist you for the wrong reason and then be confused in the demo.
Category misclassification
AI models often bucket products into the category where they've seen them mentioned most frequently. If your product spans two categories or has evolved beyond its original category, the AI may be consistently placing you in the wrong bucket — putting you in front of buyers whose problem you don't actually solve and keeping you out of conversations where you'd win.
Competitor-favorable framing
When AI models compare competitors in a category, the framing often reflects the dominant narrative in the content it was trained on. If your competitors have invested heavily in thought leadership and comparison content, they may be shaping the evaluative criteria that AI uses to describe the category, potentially in ways that favor their strengths over yours. This is not conspiracy theory territory. It's content strategy working as intended, except it's working for them.
What GEO Actually Means in Practice
Generative Engine Optimization (GEO) is the emerging discipline of optimizing your content and brand presence to appear in AI-generated answers. It's related to, but distinct from, traditional SEO. The underlying signals are different, the content formats that perform are different, and the measurement approach is different.
Practically, GEO work involves several overlapping efforts:
- Citation audit: Systematically testing how AI engines respond to queries relevant to your category and documenting where you appear, where you don't, and what they say about you when they do mention you. This is the baseline. You can't improve what you haven't measured.
- Content restructuring: Rewriting existing content to be more citable. This means adding specific data points, removing vague claims, structuring content around questions buyers actually ask, and making sure the key differentiating facts about your product are stated clearly and repeatedly across multiple authoritative sources.
- Authority building: Investing in the third-party sources that AI models treat as authoritative: reviews, press coverage, backlinks from industry publications, and mentions in established comparison resources. This overlaps with traditional PR and analyst relations but has renewed urgency now that those citations feed AI models.
- Monitoring: AI answers are not static. As models update, as your competitors create new content, and as the information environment changes, your AI presence changes. Ongoing monitoring is necessary to catch when something goes wrong before it costs you deals you never knew you were losing.
The Honest Assessment of Where This Is Headed
AI as a B2B research tool is early. The behavior is growing, but most enterprise buying decisions still involve a lot of traditional research, analyst engagement, peer referrals, and sales process. GEO is not yet more important than SEO, and GEO is not yet more important than your G2 presence or your reference customer program.
What I believe is true: the companies that start investing in AI visibility now, while the field is still developing and while most of their competitors haven't noticed the shift yet, will have a structural advantage in 24 months that will be very difficult to close. The best time to build authority in a new medium is before it's crowded. That window is open right now, and it won't be for much longer.
The investment required is not massive. It's mostly a reorientation of content you're probably already creating, plus systematic measurement you're probably not doing. For most B2B SaaS marketing teams, the lift to get started is manageable. The decision is whether you believe this matters enough to prioritize it over whatever you're currently doing instead.
